IBM Consulting Finds Companies That Let AI Agents Sprawl Without Integration See 22% Lower Revenue Impact

IBM Consulting's State of Salesforce 2026 report found that "high sprawl" organizations, those adding agents without architectural integration, report 17% lower productivity gains, 19% lower operating profit impact and 22% lower revenue impact than more disciplined peers.

The report's argument is that the problem is not agent capability but architecture. Every new agent added without integration creates another data reconciliation challenge and another governance burden to solve later. Scaling agents without a strategy scales complexity, not capability.

Four factors from pilot to production

IBM Consulting names four success factors for moving agentic AI from pilot to production: assigning accountability, establishing clear data governance, redesigning workflows and managing change systematically. Organizations that skip any of them tend to stay stuck in experimentation. The report finds that 55% of respondents are actively developing or deploying an agentic AI operating model. Change management is a particular sticking point: over 40% of Chief AI Officers surveyed count it among their top responsibilities, yet 69% find building such a strategy moderately or very difficult.

The recommended path is an orchestrated enterprise rather than a loose ecosystem of agents. That means governance tools that connect front-office AI to back-office systems, agents tied to a measurable business outcome, and agents designed around full customer journeys instead of individual tasks. The report also carries a pitch for IBM Consulting's own services, so the figures are best read as a vendor-published survey.

The GTM lesson lands before the technical one: more agents is not a strategy. Fewer agents, properly orchestrated around a full customer journey, beat a sprawling fleet.
